Does automation mean cutting staff?

In our experience, usually not. Automation takes the repetitive manual work, and people move to work that requires judgement. An accountant who spent three days a month on payroll now spends that time on analysis and control. Headcount does not fall, but as the business grows, the point at which you need to hire is pushed further out.

Which process should we start with?

We use three criteria: how often the process repeats, how clear its rules are, and how costly an error is. When all three apply, that is where we start. In practice it usually turns out to be attendance, document approval or warehouse movements. During discovery we list the processes and rank them on these criteria.

How do we measure the result?

At the start we record the baseline: how often the process runs, how long each run takes, how many errors occur per month. One month after launch the same figures are measured again. These numbers can be written into the contract as acceptance criteria.
